The situation

What we walked into

Pakistani cement plants run on imported coal and they cannot stop. A kiln that runs out of fuel is not a delayed delivery, it is a shut plant.

The requirement is specific calorific value, controlled sulphur and ash, delivered continuously and priced against a volatile market.

What we did

Sourcing

We sourced from both South Africa and Indonesia, which are different coals with different specifications and different freight economics.

Running both meant supply was not exposed to a single origin, a single port or a single market condition.

Specification and quality

We matched coal specification to each plant's kiln requirements and verified quality at load port, because a specification failure discovered at the plant is a specification failure discovered far too late.

Logistics

Ocean freight, port discharge, storage and inland delivery to plant, scheduled against each plant's consumption rate rather than against convenience.

The result

What changed

Continuous coal supply to cement producers across Pakistan over multiple years. Dual origin sourcing gave supply security when a single origin would have left customers exposed.
